What Do Missed Calls Really Cost a Roofer? (And How to Fix It)

A simple formula to put a dollar figure on the calls you miss on the roof, plus five practical fixes that don't need a receptionist.

What missed calls cost a roofer depends on four numbers you already know: how many calls you miss, how many of those people don't try again, how often a booked inspection becomes a job, and your average job value. Multiply them together and you get a monthly figure you can actually act on. This guide gives you the formula, a worked example and five fixes.

You'll see plenty of big numbers online about missed calls. Most of them come from companies selling phone answering, and few show their working. Your own numbers are better. They're specific to your area, your prices and your crew.

Why do roofers miss so many calls?

Because the job and the phone don't mix. You can't safely answer a call on a pitched roof. You can't hear it over a grinder. You're driving between jobs, quoting in someone's kitchen, or finally having dinner.

Homeowners with a leak don't wait long. If nobody answers, many ring the next roofer on Google. That's not bad manners. They've got water coming through the ceiling.

How do I work out what missed calls cost me?

Use this formula:

Monthly cost of missed calls = missed calls × % who don't call back × % who would have booked an inspection × % of inspections that become jobs × average job value

Here's where to find each number:

Number Where to find it
Missed calls per month Your phone's call log, or your phone provider's online account
% who don't call back Check the log: how many missed numbers never called again?
% who would book an inspection Of the calls you do answer, how many book an inspection?
% of inspections that become jobs Your own win rate from inspections
Average job value Your invoices from the last 6 to 12 months

Count for a full month, not a single bad week. If you have more than one phone (a mobile and an office line), add them together.

Example

This is an illustration with made-up numbers, not a real business. Use your own.

  • Missed calls in a month: 20
  • Of those, never called back: 50% (10 people)
  • Of answered calls, share that book an inspection: 40% (so about 4 of those 10)
  • Inspections that become jobs: 30% (about 1.2 jobs)
  • Average job value: $6,000

20 × 0.5 × 0.4 × 0.3 × $6,000 = $7,200 a month in work that may have gone elsewhere.

Even if you halve every percentage, the number is rarely small. That's the point of doing the sum: it shows you whether fixing missed calls is worth your time and money.

Estimated value left on the table

$8,119

a month, or about $97,425 a year. This is an estimate from your own numbers, not a promise. Even if it's half right, one saved job a month pays for LeadKites many times over.

Is every missed call a lost job?

No, and pretending otherwise leads to bad decisions. Some missed calls are:

  • Spam and sales calls
  • Existing customers who'll ring back anyway
  • People outside your area or wanting work you don't do
  • Wrong numbers

That's why the formula includes "% who don't call back" and your real booking rate. It already filters out most of the noise. Be honest with your inputs and the answer will be honest too.

What are the fixes, from free to done-for-you?

1. Set a call-back rule

Decide a rule and stick to it: every missed call gets a call back within, say, 15 minutes when you come off the roof. Free, but it relies on you remembering.

2. Change your voicemail

Most roofer voicemails say "leave a message". Many people won't. Try:

"You've reached Coastline Roofing. We're probably on a roof. We'll text you back in a few minutes, or text this number with your suburb and what's happening with the roof."

3. Use missed-call text-back

This is the single biggest fix for most roofers. When a call goes unanswered, the caller automatically gets a text from your business number within seconds:

"Hi, it's Coastline Roofing. Sorry we missed you, we're on a roof. What's the job and which suburb? We'll get back to you shortly."

Why it works: the caller knows they reached a real business, they can reply in their own time, and a text conversation has started before they ring the next roofer. Make sure the message names your business, and keep it factual. A reply to someone who just called you is very different from a marketing text, which needs consent, identification and an unsubscribe under the ACMA's spam rules. See our SMS rules guide for where the line sits.

4. Forward calls to someone who can answer

A family member, an office person or a call-answering service can pick up when you can't. It works, but costs money and someone still has to know your diary and your service area.

5. Use an AI receptionist for the calls you can't take

An AI voice receptionist answers when you don't, takes the caller's name, suburb, job type and urgency, and texts you a summary. It suits roofers who get enough calls that text-back alone isn't keeping up. Our guide to AI receptionists for roofers covers what they do well and where they fall down.

Which fix should I start with?

Your situation Start with
Fewer than 10 missed calls a month Call-back rule + better voicemail
10 or more missed calls a month Missed-call text-back
Lots of after-hours or urgent leak calls Text-back + AI receptionist
You already have an office person Forward calls to them, text-back as a backup

What happens after the call is answered?

Answering is step one. The money is in what happens next:

  • Ask the four questions every time: what's the job, which suburb, what type of roof, how urgent.
  • Book the inspection while they're on the phone or in the text thread.
  • Send a reminder the day before.
  • Follow up the quote. A missed call fixed only to lose the quote later isn't a win. Our quote follow-up guide has five scripts.

How does LeadKites handle missed calls?

Our missed-call text-back is part of the Foundation plan ($397/month + $997 setup, AUD, no GST charged). Every missed caller gets a text from your business number, every enquiry gets a reply within 60 seconds, and replies land in one inbox you can check from the ute. Setup is live in 7 working days.

On Growth ($997/month + $1,997 setup) the AI voice receptionist is included, so calls you can't take get answered too. We don't promise a number of jobs. We promise the speed and the work, and you see every call and reply.

Not sure if it's worth it? Run the formula above with your own numbers first.

Frequently asked questions

How do I see how many calls I miss?

Check your phone's call log for a full month and count the missed calls. Your phone provider's online account usually shows call history too. If you use more than one number, add them together.

Is missed-call text-back legal in Australia?

Replying to someone who just called your business with a factual message is generally treated differently from sending marketing. Keep the text factual, name your business, and don't add promotions. This is general information, not legal advice.

What should a missed-call text say?

Name your business, say sorry you missed them, and ask for the job and suburb. Keep it under about 160 characters so it arrives as one message. Avoid offers or discounts in the first text.

Will customers be annoyed by an automatic text?

Most people prefer a quick text to hearing nothing. Keep it short, polite and clearly from your business. Then make sure a real person follows up quickly.

How fast should I reply to a missed call?

As fast as you can. Within minutes is the goal, because people with a leak often ring the next roofer straight away. Missed-call text-back covers the gap until you're off the roof.
